Most renovation horror stories trace back to the hiring conversation — the homeowner didn't ask the right questions, and the warning signs were there all along. Here are the nine questions that separate a reliable GTA contractor from one who'll leave you with a half-finished kitchen and a cashed cheque.
1. "Are you licensed and insured — can I see the certificates?"
A real contractor produces a $2M+ general liability certificate and current WSIB coverage on request, no hesitation. If they're insured under their own name only, or "between policies," you're holding the liability if a worker is hurt on your property. We carry $5M and provide certificates at contract signing.
2. "Who pulls the permits — you or me?"
The right answer is "we do." A contractor who says "you can get them yourself to save money" or "we don't really need one" is offloading legal risk onto you. Unpermitted work surfaces at resale and costs thousands to legalize retroactively. Every legitimate kitchen, bathroom, deck, or basement job we do includes the permits.
3. "Can I see three projects you finished in the last year — and call those clients?"
Photos are easy to fake or borrow. Recent, local, callable references are not. Ask specifically for projects similar to yours in Toronto, Mississauga, or wherever you are. Then actually call and ask: "Did the final invoice match the quote? Did they finish on schedule? Would you hire them again?"
4. "What's your written change-order process?"
This is the single most important question. A vague answer ("we'll just sort it out as we go") means unlimited surprise invoices. The right answer: any work outside the original scope gets documented in writing — cost, timeline impact, and your signature — before work proceeds. No exceptions, no surprise bills at the end.
5. "What's NOT included in this quote?"
Flip the question. Instead of asking what's included, ask what's excluded. Listen for permits, electrical upgrades, waterproofing, disposal, and finishing details quietly left out to make the number look lower. The gaps tell you everything.
6. "Who's actually on site every day — and who's my point of contact?"
Some contractors win the bid then subcontract the whole job to the cheapest crew and disappear. Ask who runs your project day to day, and how you reach them. You want one accountable person, not a phone tree.
7. "How do you handle payment — and how much upfront?"
A reasonable deposit is 10-15% to secure your spot and order materials. Anyone asking for 50% upfront is a red flag — it usually means they need your money to finish someone else's job. Payments should be milestone-based and tied to completed, inspected work.
8. "What's your timeline — and what happens if it slips?"
Every honest contractor will tell you renovations can run over. The question is how they handle it. You want a written start date, a realistic finish window, and clarity on what causes delays (permit scheduling, material lead times, change orders). Vague "a few weeks" answers from someone juggling six jobs are a warning.
9. "What's your warranty on workmanship?"
A contractor who stands behind their work offers a written workmanship warranty — typically 1-2 years on labour, with manufacturer warranties passed through on materials. If they won't put it in writing, they don't expect to be reachable when something fails.
The pattern to watch for
Notice that the worst answers all share one trait: vagueness. "We'll figure it out," "you don't really need that," "trust me." A contractor who runs a real business answers every one of these questions specifically, in writing, without flinching — because they've answered them a hundred times before.
